3D PRINTING – MDM PANEL
Use of 3D printing is popular in product development execution. Lately, regulatory guidance has been provided for this process technology in direct patient applications. We recently led a panel at MDM talking about the FDA and EU MDR perspectives on use of 3D printing. Read our Plastics Today interview in this link.

MODELING AND SIMULATION
At MDM in 2022, a speaker talked about use of Modeling and Simulation for directional information. While the impact may not be exact, we can tell if something changes. It made us think about Design of Experiments (DOE). Because we use realistic prototypes, our direction should be confident. Using DOE to bound a model can focus our prototype before building it. We can perform another DOE on the prototype if it does not perform close to prediction. This significantly accelerates new product development and learning.

THE FOUR AGREEMENTS - TAKE NOTHING PERSONAL
One of the sections of “The Four Agreements” focuses on “Take Nothing Personal.” It seems human nature assumes things are directed at us, even when the comment is not intended that way at all. It is also reflected in people being frequently offended. While we can benefit from asking if there is something to learn from the comment, we need to be careful about over reacting. We can gain much peace from implementing this perspective.

RISK MANAGEMENT LESSONS LEARNED – MDM TALK
After release of the new ISO Risk Management standard, we helped organizations with implementation. This includes updating procedures, modifying templates and doing training in a workshop format to understand this new thinking. The MDM conference asked us to present our learning with the medical device community. The lessons apply to all industries to improve product development.

At MDM in 2019, we presented Project Management best practices for new product development. Afterward an attendee asked if these ideas work equally well for developing raw technology. The quick answer was no. How can we control something when we cannot predict what is going to happen next, yet allow flexibility to the technical staff? GAGE R&R - VIDEO
Data analysis is worthless without decent inputs. One method for addressing data quality is using Gage R&R. When destructive testing or attribute data is involved, the approach gets more complex. RISK MANAGEMENT IN PROCESS DEVELOPMENT – MAPP TALK
Risk Management is a hot topic. With typical emphasis on design, are we losing track of our manufacturing operations? This presentation considers risk management during process development, for all industries. Current ISO standard emphasis on risk for the medical device industry implies a huge value exists by improving any risk area. Call us to quickly gain an advantage for your organization.

FDA MODEL INTEREST
While attending the MDM conference, a presenter suggested the FDA may want Modeling & Simulation files in the future. As with many changes, there are advantages and disadvantages. The complexity of an FEA model could be challenging for an outsider to review quickly. Would we be expected to also provide a “user guide” to explain the logic? Could Design Of Experiments (DOE) files also be requested? Stating “we did a DOE” would no longer be adequate, but it could lead to needing to share the story of our development and exploration process. Interested in your reaction to this new idea.

Using Design of Experiments (DOE) in R&D benefits from emphasis of certain steps, in a certain sequence. To ensure project success early in my career, I created a DOE process and carried it with me to meetings. When I was asked to teach DOE, sharing this process was important for future DOE user implementation. Someone suggested this process was a useful book idea – beyond these Youtube videos. Thoughts?

PRODUCT SENSITIVITY ANALYSIS - ASQ TALK
Product Development falls short when settling for our proof of concept. We need to understand beyond what it does, but also why. What is key for design performance? What aspects of the manufacturing process helps or hinders our design? This presentation discusses development process considerations for quick and high-level performance. AVOID THE JOHNSON TRANSFORMATION
One risky yet readily available numerical tool is the Johnson transformation. It can convert existing raw data into a normal distribution. We have been called to help with situations where this was used. We have found each case was not appropriate. A little digging provided new and useful insights when using other approaches. After some investigation, we have determined use of the Johnson transformation should never be used in engineering situations. LIFE LESSONS - FUTURE BOOK IDEA
In 2013, I began collecting lessons from my life experiences. They proved to be useful in dealing with new situations, which provided their own lessons. Eventually, the list grew to over 100 items! I have considered creating a book where each item gets its own page. It would expand on the point made and provide some simple examples. Thoughts?

When I started my business in 2006, I formed a “breakfast group” as a board of advisors. Our monthly meetings were documented, including agendas and actual discussion. The learning points experienced while building the business were captured. The result is a business lasting over 16 years. The book could organize these learning topics and show the progression and timing of addressing each one. Some were addressed early, but then were dealt with again as the company matured. After 7 years of the group’s existence, there is much content for a valuable book. Would this interest you or your company?

When I was in job search mode in the corporate world, I received a lot of good yet uncommon advice to increase my odds for success. A key skill set was to meet, interact with and help new people. Some call this networking but I considered it simply being a good person. I later transitioned these ideas to my consulting business. Someone suggested I write a book about what I do! MONTE CARLO ANALYSIS PRESENTATION
Monte Carlo Analysis is relatively simple to perform. However, we need to recognize application areas and key ideas to be effective. This presentation provides general tips for success, followed by a detailed case study plus a few other examples. If you use Design Of Experiments (DOE) but have not used it before, we should talk about the gains available. Call us to develop and increase confidence quickly.

DESIGN OF EXPERIMENTS PROCESS - VIDEO BRIEF
When we need to learn about a new product or process, we tend to begin collecting the typical, standard data as soon as we can. Unfortunately, this has severe limitations. The typical process is ad hoc and misses opportunities to increase our learning. We created a Design of Experiments (DOE) Process video brief (three videos embedded in a one-page narrative) to show how we bridge this gap for better test execution. DESIGN EXPERT V12/13 SOFTWARE REVIEW
With new software, we gain new capabilities. We can now create a logistic regression for binary data. While we often work to create variables data for our responses, it can still exist in certain situations. It also now has a Poisson fit for count data. There are new graphs and categoric contrasts that may provide benefit in reviewing results. Finally, we have the KCV designs for mixture situations (when process variables are included in the setup). It is a reduced, crossed model. Be aware: process main effects are ignored.

WORKING ONSITE
Companies are either transitioning back to onsite work, or are anticipating it. While tasks can be efficient in at-home environments, the creativity from in-person meetings cannot be matched. For example, I traveled to England for a one-day design team meeting. We had great communication and expectations were documented. However, they stated we were able to save 3 weeks by understanding things better during the trip. I expect leaps in innovation with companies soon. Call us to gain an edge on your competition.

DATA QUALITY
The current focus on data for decision making is good, but we must have data quality for the decisions to be valid. This video talks about expectations for data quality.For example, is the data relevant for the situation at hand or for the given period of interest? JMP V16 SOFTWARE REVIEW
A recent new tool is Definitive Screening Designs. These are saturated designs which only obtain main and quadratic effects (interactions are aliased). For development, this is not a strong choice. JMP promotes custom designs for general purposes. These Optimal designs are mathematically produced and are limited statistically. Full and Factorial Designs are in a Classical menu but are then called screening. In the classical CCD tool, they direct to a Face Center design which reduces test levels but harms rotatability. Call us to use DOE software for maximum advantage, yet considering the tool limitations.

RESOURCING IMPROVEMENT PROJECTS
We recently presented at a virtual conference for the Minnesota American Society for Quality. Regardless if it is during design of original product or an issue after launch, it can be a challenge to obtain the support needed to move forward. One piece of the approach is incremental planning. We cannot know every step from Day 1, but we can provide an expectation for the next phase. Using these tips can help ensure you can solve your problems without being overwhelmed and short of staff.

Biases exist after the conclusion of an activity. They can have a negative impact on learning from our experience. Improving how we handle these biases provides a competitive edge. We presented at an American Society for Quality (ASQ) meeting about Accelerating a Predictable Validation Process. This covers key points for hardware, software and process. Many of the elements are common so differences have been highlighted. One example is validation impact begins during requirement definition. THE FOUR STEPS TO THE EPIPHANY - BOOK
Start-ups have different needs compared to an established company in an established market. This book shares insights from the author’s product launch experiences. First, do not build a sales team for a launch date. Instead learn about your market and customers from the beginning. Early on, do not gather requirements for the perfect product. The priority is to evaluate if the lead users will buy the inventors product vision. Different stages require different leaders and different questions. It evolves and is not a fixed plan.

SEVEN SIMPLE TOOLS - CONTROL CHARTS
The control chart (also called Statistical Process Control or SPC) is a monitoring tool for process improvement. It is certainly the most complicated of the Seven tools. Once we have process capability (meet spec), how can we ensure it is stable over time? We want to take action when needed to improve. SEVEN SIMPLE TOOLS - PARETO CHARTS
The Pareto chart is a data display to prioritize raw data. Perry often teases it was created by his Uncle, however it was created by an Italian economist. It is often used to show in priority order the occurrence of defects or failure modes. It is sometimes referenced as the 80/20 rule. Often, roughly 80% of impact is created by 20% of the causes or variables. This also means optimization is impossible. The last marginal impact on performance would require control of several variables. We all need to prioritize and focus our efforts. Do you use this method to help your team?

WHICH CAME FIRST - BELIEF OR DATA
Do our beliefs come first, or does the data? Science says our beliefs are first. How can we be more objective if this is the natural tendency as humans? RETHINKING POSITIVE THINKING - BOOK
Popular opinion says "you must think positive" to achieve goals. Bob Knight has talked about "the power of negative thinking." Rethinking Positive Thinking by Gabriele Oettingen digs into this science. She found it is important to think positively about the desired outcome, but to also be honest regarding obstacles (some consider as negative?). The critical part is determining a plan to address both. Positive or negative alone reduced the opportunity for success. Contact us to create a plan to address your situation.

SEVEN SIMPLE TOOLS - HISTOGRAMS
The histogram is a common display for raw data. It shows the data distribution and can assist with visualizing normality. It is used to represent process capabilities studies and for understanding variation. They have one important weakness. The construction method can have a large impact on the interpretation. Specifically, how wide is each range for the data bar. Changing this range can significantly change our view of the data. For a large data set (over 50), they are less sensitive to these changes.

Process development in the medical device industry is critical for approval and meeting business needs. The language is Installation Qualification, Operational Qualification and Performance Qualification or IQ OQ and PQ. Done well and the company prospers. Done poorly and many areas are compromised! THINKING IN BETS - BOOKS
For many years, we have talked about good data being a window of values instead of a point solution. In this book by Annie Duke, she talks about the same concept. There is always some probability or likelihood for events. Think in probabilities is her phrase. We need to be comfortable with uncertainty. Annie also discusses the common confusion between a bad decision and a bad outcome. Similarly, there is a bias with assigning good results to our own skill or bad results to bad luck. SEVEN SIMPLE TOOLS - SCATTER DIAGRAMS
We previously presented the check sheet for data gathering. What can we do with the raw data once it is gathered? One option is a scatter diagram. It is an x-y chart for two continuous variables. This can extend to a regression analysis. They could be output versus input or can compare two inputs with each other. While this is a basic tool, it is often over-looked. When exploring new data, this is a great early step to get a feel for what happened. Some have called it a method to allow the data to talk.

DOES DOE WORK IN SOFTWARE - PRODUCT CAMP
At one time practitioners considered the Holy Grail of DOE to be software application. How could it be applied to something so logical? Software either works, or it does not work. We have created applications in software that would be limited without DOE. Now we share the insights to allow you to break the code!

BRING PRODUCT PERFORMANCE TO NEXT LEVEL - MDM
Design characterization and validation are important but time consuming activities. In November 2018 we were able to present methods for accelerating the process while still advancing performance. For example, recognizing requirement conflicts early and ensuring validation is set up for success both greatly reduces the time burden. SEVEN SIMPLE TOOLS - CHECK SHEETS
The check sheet is a data gathering tool often used for root cause analysis. The secret is to make it simple and quick to acquire information. There are many tricks to improve them. For instance, instead of writing responses for answers allow a check box approach for typical answers. Another idea is to include a drawing to "sketch" the defects observed. It is also helpful to be available during data gathering to ensure test intent is as desired.

KEY RISKS IN 3D PRINTING - DESIGN NEWS
In December 2017, FDA published a guidance document for 3D printed medical devices. This is timely as companies are expanding use of this technology. This makes IQ, OQ and PQ work as important as ever. We have worked with several organizations who use 3D printing and used the experiences to write an article for Design News regarding the key risks. SEVEN SIMPLE TOOLS - CAUSE AND EFFECT DIAGRAMS
The cause and effect diagram is a brainstorming and communication tool. It organizes potential input variables (causes) that could impact the output (effect). We tend to talk about it as the 6 Ms. They are Measures, Machine, Methods, Manpower, Materials and Mother nature. These are the core "bones" on what is sometimes called a "fishbone" diagram and then they can split from there to include more details. When a project identifies only 2-3 potential variables, this is a great approach to uncover more possibilities in a short period of time. PRODUCT DEVELOPMENT INTERVIEW WITH MDDI MAGAZINE
MDDI magazine recently asked to interview me about Product Development. This opportunity allowed me a chance to talk about the overall process from risk assessment to the use of DOE. How can an organization be efficient but also avoid delays in development? Leveraging hidden replication allows us to do more learning with less test expense compared to other methods. The same principles apply beyond hardware - it can also help with manufacturing processes, software and marketing applications.

SEVEN SIMPLE TOOLS - FLOW CHARTS
The Flow Chart is a tool needed early on with a project. It provides a common picture of the existing process and sequence of events. It also helps show the relevant connections between inputs and outputs (sounds more obvious than it is). In addition, it aids in evaluating the scope and thus should be high level. While it can be nice to have an ideal flow chart, it is vital to have the "real flow chart" when trying to problem solve.

USING A3s
You probably have heard about A3 documents before. It is an approach to collect knowledge that is credited to the Japanese. A3 simply refers to the size of paper used. However, this is important to concisely fit knowledge within the single page. I have long believed in the single sheet. To me, people may read the cover, but are far less likely to turn the page. The Fraction of Design Space evaluation tool is now available, which is useful for RSM. Other tools include conjoint analysis and consumer choice designs. The approach for sample size calculation display is interesting. A few weaknesses: RSM center point quantity is low, new window generated for each step of process and residual analysis is cumbersome (and unchanged for several versions). I was asked to speak at MD&M about how to Align Design of Experiments (DOE) with FDA expectations. The talk will take place at the Minneapolis Convention Center on November 9. Smart validation allows for fast approval. DOE is essential for creating a design and process worthy of approval and market success.

The next core area to discuss with a training program is Apply. Doing text book exercises with clean data does not teach one how to apply it. How can we bridge the gap to actually making our jobs easier? To making our products and processes better? We cover how to set up a DOE matrix for execution. The engineering knowledge source, Accendo Reliability, asked me to do a podcast regarding my insights on Robust Design. There is a huge benefit with only traditional DOE tools to achieve some Robust objectives. Going even further and using Monte Carlo analysis can provide even further performance improvements and cost reductions. Robust Design is achievable.

NON-NORMAL DATA
Many practical situations experience what is called "non-normal" data. Practitioners dislike this because the tools to handle it are more complex and less understood by others. There are real and false causes of non-normal data, so we need to be confident in our determination. Non-normal tools tend to be less powerful than the standard tools, so care needs to be used to select the most powerful tool.

VALUABLE TRAINING COMPONENTS
The next core area is "Remember." There are 3 schools of thought for DOE - Western Method, Taguchi and Shainin. Each has a strength for application with Box's tools being the most widely applicable. Remember the definition of DOE: A tool to assist in the process of understanding a system. And finally, DOE can generate predictive innovations. DOE is often used to resolve conflicts, but early use can help avoid major schedule delays.

NO CATAPULT
I recently wrote a white paper regarding why the catapult is a poor tool for DOE training. Unfortunately, it is a common tool. If you want to learn about DOE and use it, avoid the catapult. If you want to find out why it is so bad, read this paper.

DESIGN EXPERT V10
Design Expert has a few new items that are worth highlighting for users. Any "ignored" data is now highlighted while graphing. Side by side interpretation graphs are also now available. Cut and paste features have been improved. In the more advanced category, a new tool has been added called Definitive Screening Designs. This is not a valuable or needed tool. There is also a new Design Wizard. It may give you another tool option, but you better have a good idea first.

There are 5 core areas to include with any training program. This includes items to Remember, Understand, Apply, Evaluate and Create. Balancing these areas properly makes an effective experience.

SYSTEMATIC INNOVATION

In the book, "How Leaders Think," they discuss 4 frames for making organizational decisions. The next topic is culture. Each organization, department and group is unique. How we decide needs to consider the norms of the organization so the decision can be best accepted. Develop and share a hopeful vision, while still respecting the history of the organization. Lead by example and tell stories to reward and demonstrate this vision.

MINITAB V17
Previously in Minitab, outlier checks were limited to the Box Plot on raw data. Now the Grubbs and Dixon tests are available, but are weak if there is more than one potential outlier. The bubble plot is an interesting new addition! Response Optimizer can now include constraints for input variables. The Two-Way ANOVA has been removed, which I used for training. The Assistant feature has been expanded (prove to yourself that you trust it though, I have not confirmed all of the math is correct). Otherwise, most changes are process related. While helpful, not going to greatly change your capabilities.

KNOWLEDGE BASED DECISIONS - VIDEO
In recent years, our approach to basic statistical training includes a discussion of the decision making process on the first day. Providing tools without a framework for "thinking" is very limiting. In my opinion, we use data to create knowledge or understanding. Then we balance the new knowledge with existing knowledge and the other considerations we have in our decision making process.

Continuing with the robust design series, this time we focus on setting nominal values. There are areas that behave better than others. With just a little change, do we fall off of a cliff? Monte Carlo Analysis can help us identify these danger spots, and help direct us to better performing areas.

PROJECT MANAGEMENT - DOING MORE WITH LESS
The pressure always exists to increase performance. Yet, to do it with less. Who of us has not already used the best techniques and tools to save time? I think it relates to decision making / motivation, requirements / risk, and finding uncommon but useful tools. However, we also need to understand the cost benefit of doing this.

ROBUST DESIGN - UNDERSTAND INPUT AND OUTPUT RELATIONSHIPS
Continuing the robust design series, this time we will focus on understanding input and output relationships. Robustness is focused on the outputs, but inputs are what determine that outcome. Do we know how the inputs relate to the outputs? At times, we have some science to stand on. Sometimes we need to determine that relationship, with the strongest approach being DOE. This presentation expands on this idea.

LEAN SIX SIGMA IN RESEARCH AND DEVELOPMENT - VIDEO
Some organizations have an interest to perform product development with a Lean Six Sigma approach. Is that realistic? We need to allow a culture which can tolerate experimentation and the unknown, without the control sometimes implied with these approaches. However we do want to reduce variation in final product performance. That happens with Robust Design. DOE can be very useful in R&D for Robust Design. Recently, Stat-Ease came out with Version 9 of their DOE software. The outlier test was moved so it is easier to find. The raw data graphing feature is quicker and shows the strength of any relationship. The user can now include Cpk as an optimization goal. Overall, a nice set of improvements for things that I use!

A key finding from last years "Framework for NPD Excellence" presentation is related to experiencing design loops. Our presentation at the MN ASQ Conference on April 3 is meant to resolve the dilemma of how many loops is appropriate and how to appropriately minimize them.

The current trend to use data in decision making is a pendulum swing from the "pure business instinct" approach. Exclusive dependence on either approach is less than ideal. DESIGNING A TEST IS NOT DOE
More and more, people will say "we are running a Design of Experiment" (DOE). A short investigation often indicates they are saying the word and not much more. To quickly know the reality, ask "how many factors and what resolution?"

As I was preparing for a talk in March, I was reminded of the challenge of requirements. I did some research in my numerous project management books. There is a gap where many of us live.

NEW PRODUCT DEVELOPMENT (NPD) PRESENTATION
I recently ran across a statement I made 10 years ago while giving a presentation - "DOE can be used for anything, but not for everything!" The point is proper application and problem identification are key. My class and my process are the only places where I know it is covered.

SOFTWARE REVIEW - MINITAB V16
The most recent version of Minitab statistical software has a few things to be aware of. First is the "tool assistant" to help coach you through the tool options. Split-plot designs are added for DOE. Finally, they have included a tolerance interval calculation.

FDA 510K PROCESS REVIEW - PERSPECTIVE
This month an agency panel released a report of potential changes to the new product approval process. I believe the core change is going to be in handling "extreme" products. Expect additional guidelines established for clinical, manufacturing, and design data expectations for new product categories.

GOOD NETWORKING - ON THE RADIO
On May 19, Perry will again be interviewed on the Peter McClellan show (AM 1570) from 4-5 pm. People tell me that I am a good networker, and many ask for help in finding jobs. From my experiences, I have some tips that can make it effective and less stressful for you.

DOE SOFTWARE REVIEW - DX8
You will benefit most from the new Design Expert V8 DOE software if you use Optimal Designs or Mixture Designs. One common use area that has been modified is how center points are used in the factorial analysis. If you get confused, feel free to shoot us an email.
